Engineer-to-order (ETO) is a production model where each product is custom designed and engineered to a specific customer’s requirements before anything is manufactured. Unlike stocked or configured goods, an ETO item does not exist as a finished design until the order is defined. It is common for complex, high-value products such as industrial machinery, custom buildings, specialized equipment, and large capital assets.
How it works
The process starts with a customer bringing a problem or specification rather than picking from a catalog. The supplier scopes the requirements, does preliminary engineering, then quotes cost and lead time. Only after the quote is accepted does detailed design and manufacturing begin. Because the design effort itself is expensive, quoting has to happen before any real engineering work is committed.
Why it matters for quoting
ETO cannot use fixed list prices. Every quote reflects unique labor, materials, engineering hours, and delivery timelines, so the quote is really a proposal that captures scope, assumptions, and revisions. Buyers and sellers often go through several rounds before agreeing on terms. That makes a clear, trackable quoting process central to the whole relationship, not just a checkout step.
ETO on Shopify
Shopify’s standard checkout assumes a defined product and price, which does not fit ETO out of the box. Merchants selling engineered products usually replace the “Add to cart” flow with a request for a quote, gather specifications, then send a priced proposal once scoping is done.
